Why Most Dairy Cooperatives Are Over-Trucking, and How Better Route Data Fixes It

Most dairy cooperatives could move the same volume of milk with fewer truck miles. The industry average for route deadhead (miles driven empty) runs between 15 and 25 percent of total miles in operations that have not systematically reviewed their routes in the last two to three years. In a cooperative running 30 trucks averaging 600 miles per day, that is 2,700 to 4,500 empty miles per day. At $1.50 per mile in operating cost, that is $4,000 to $6,750 per day. Over a year, the range is $1.4 to $2.5 million.

That math changes the conversation.

Why Routes Get Inefficient Over Time

Dairy routes were designed at a point in time. A new producer joined the route, so they were added at the end. A farm stopped shipping, but the driver still passes within a mile of the property on the way to the next stop. A processing plant changed its receiving windows, so arrival times shifted, but the route order stayed the same.

Over three or four years of incremental changes, routes drift from their original design. The logical sequence of stops gets interrupted by workarounds. The distance between stops grows. And because the route still works (milk gets picked up, drivers know their territory), no one rebuilds it from scratch.

The drift happens through small incremental changes across years, not through any single bad decision. That is how most cooperatives end up over-trucking.

The Three Biggest Sources of Route Waste

1. Producer additions at the end of existing routes. When a new farm joins the cooperative, the easiest path is to add them to the end of the nearest driver's route. The nearest driver may not have the most logical path to that farm. Over time, a route with six producer additions at the end has a different shape than the route it started as.

2. Stale pickup windows. Producers set their pickup windows based on their milking schedule, which changes seasonally. Many cooperatives are still serving summer windows in November because no one flagged the change. A driver sitting in a driveway waiting for a tank to fill is wasted time that compounds across 20 stops.

3. Processor receiving windows that do not match load times. A driver arrives at the processing plant at 6 a.m. because that was the agreed window three years ago. The plant now prefers 4 a.m. loads. The driver's route has not been restructured to enable an earlier arrival, so they circle or sit in the yard waiting.

What a Route Rebuild Actually Involves

A systematic route rebuild is a decision-making problem that requires the right data to resolve.

The inputs are consistent across every cooperative: producer locations, pickup windows, tank capacity, target arrival times at the processing plant and historical volume by farm. With those inputs, the question becomes: what is the most logical sequence of stops that gets each tank to the plant within its receiving window?

The answer changes every time a producer changes their milking schedule, every time a new farm joins and every time the plant adjusts its receiving hours. That means route rebuilds cannot be one-time events. They need to happen on a rolling basis, informed by current data.

The Number That Changes the Conversation

Run the deadhead calculation for your own operation. Take your total annual miles driven. If you do not have that number easily accessible, that is the first data gap to close.
